Hard Times are a Seedbed for Excellence by Fiona Kesby

 

The question isn’t what makes excellence possible during challenging times like the Covid-19 pandemic. Rather, it’s how would excellence be possible at all without challenging times? Excited to share with you some wonderful news from the GO-VA tribe.

We received confirmation last week that GO-VA made it to the Circle of Excellence in the Asia CEO Awards’ category for SME Company of the Year

For the second year in a row. 

We heard about this 2 days after the announcement of the Asia-Pacific Stevie Awards, where GO-VA won a silver award in the Innovative Management for Business Products and Services category.

Yes, it was that kind of week. Full of back-to-back meetings and knotty challenges yet also deeply rewarding. It’s a bit like hiking up a steep hill wondering if you’re ever going to get to the summit without passing outーand then getting a quick and reviving look at how far you’ve trekked. 

It’s more than enough to keep you going. 

Innovation is clearly about change and motion. Something we’ve been reminded of by these 2 honours is that at its core, so is excellence. Excellence is not a fixed point. People and the organisations they belong to don’t just “become excellent” (and it doesn’t happen overnight) and then stay that way for good. Excellence isn’t about perfection either.

First: Excellence takes sustained effort. 

We looked up the origins of the word “excellence” and discovered that it comes from the Latin for “to surpass.” In other words, to exceed. 

If you’ve heard us talk about GO-VA’s purpose before, you’ll understand why we love this idea. Our purpose is to help businesses to scale and be a catalyst for people to exceed. 

And the stakes for doing that have never been greater than they are this year. 

On the same day we heard from the Asia CEO Awards organisers, the International Labour Organization announced that they expected total working hours in the last quarter of 2020 to be 8.6 percent less than what it was in the last quarter of 2019. That’s the equivalent of 245 million full-time jobs worldwide! 

Back in the second quarter of this year, when the Covid-19 lockdowns were strictest, working-hour losses amounted to 17.3 percent. That’s the equivalent of 495 million full-time jobs. 

During the strictest lockdown here in Cebu City last April, one of our internal team exclaimed during a particularly tough day, “It never stops, does it?”

Now we see that that’s a good thing. 

Each time we help solve a client’s problem or adapt to a change in regulations or connect a remarkable candidate with a great job or just get through a challenging day, we get stronger. We may not always see it in the moment, yet we are getting stronger.

And then, we can reflect on what went wrong or what worked. What made that possible? What can we do better next time? We recharge and then we keep on going, a bit more confident because of what our clients trusted us to do or what our team members accomplished the day before. 

It never stops. Excellence isn’t about flashes of brilliance or talent. It’s showing up every chance we get and doing our best, which is hard work even on a good day. 

Second: Excellence grows in hard times, not easy ones. 

Now, our clients who have been with us from the beginning know that we differentiated our business by emphasising the benefits of an office environment. 

My brother Matt, who started GO-VA in 2014, likes to say that you can “unleash so much more potential when you get a group of people together with a common language, frameworks, and culture.” 

This year’s challenge has been making that culture stronger even when nearly all of our interactions take place online.

Back in March, some of us worried that working from home would not be as effective as working in the office. That there would be too many competing bids for our attention or that our roles (as a parent and as a business leader, for example) would clash. 

Across the board, though, our productivity trackers don’t just look as good as they did before the pandemic. They are, in many cases, better. Some flexibility has helped, I think. Feeling accountable to the team also plays a big part. 

Author and psychologist Angela Duckworth has written that people who show grit draw from four common psychological assets. Three of these are interest, practice, and purpose. They genuinely love what they do, are committed to getting better at it every day, and do so because their work improves the well-being of others.

“And, finally, hope,” she wrote in Grit: The Power of Passion and Perseverance. “Hope is a rising-to-the-occasion kind of perseverance.”

Third: To make excellence possible, protect your energy.

In the first three months of 2020, the Internal Team and I began a series of sessions on creating a stronger mindset and building more productive habits. We met 3 to 4 times each week, for no more than 20 minutes each time. 

In some sessions, we meditated or did breathing exercises. In most sessions, we spent a few minutes writing in our journals. We repeatedly encouraged one another to take the stairs to the office (we are on the 9th floor) and on most days, we actually took our own advice and walked up! We learned things about one another and about ourselves that we hadn’t known before. 

In one memorable session, we watched a video where the author and motivational speaker Robin Sharma talked about how to start each day by devoting an entire hour to exercise, learning, and reflection.

I’d like to believe those sessions have helped all of us these past 7 months. That they gave us the tools we needed to adapt to this pandemic with our confidence, gratitude, and sense of humour intact. 

Each individual decides on a game plan for getting through these challenging times. You just need to figure that out based on your needs and particular conditions. That’s one of the powerful choices we get to make.

Another is choosing where our time and attention go.

There is a real temptation to try to do everything by ourselves when the times are tough and there’s an always-growing list of things to get done. (“But it’s faster if I do it myself!”) Yet that would be a poor use of our energy, at a time when we need to focus it on our highest priorities.

So you have chosen to engage an Offshore service provider and not use a freelancer website - What questions should you ask?

Do I get to choose who works for me?

Do you really want to work with someone you can’t understand or don’t get along with?

Can I start with just 1 team member?

This is my preferred model if you have not ventured into the world of offshoring before. Start small, have your systems and procedures in place and then scale fast.

Is the VA committed 100% to my company?

You don’t want them also working for a competitor or not available when you really need them.

How do you select VA’s?

You are looking for at least English Comprehension tests, profiling, personality and typing tests and most importantly a history of longevity with previous employers. Someone who has previously job hopped from one employer to the next will likely to the same to you.

Can I see the full resume of the VA?

You don’t want to be caught with a new VA that has a history of jumping ship every 2 months. Original resumes are a great way to see longevity and formatting skills.

Are VA’s located in an office?

If you want a cheap resource and happy to hear rosters and kids in the background, have downtime due to brownouts then this option may suit you. I have been there done that - got the t-shirt and it’s not for me.

Do you have high-speed internet as fast as the NBN?

You can’t get this in a home location, trust me I know, I live in the Philippines.

Do you have a coaching program that monitors and encourages productivity?

Can I come and visit?

You wouldn’t have your own team working in below average conditions. Also, one visit face to face to strengthen a relationship is priceless. It’s a people play after all.

How do you monitor the VA’s productivity?

Look for companies using productivity tools including time tracking and proof of work completed. Electronic logins and health and well-being checks. A dedicated team leader or results coach who is not also working as a VA for another client.

How long is the contract?

And also ask how much notice is given? Provider varies from 1 to 3 to 12-month contracts.

Do you share the team members salary with me?

Look for companies that have transparent pricing models. This builds trust and you know that any increases or bonuses you want to give your team member go directly to them.

If I want to setup my own company in the Philippines, can I move my team?

If you are not happy with your service provider or you grow to a size that it is financially viable to setup your own office you want to know, you have the flexibility to move your team.

Are there any recruitment fees or security bonds to find and hire a VA?

Make sure there are no hidden surprises.

Number one tip for success when working with your Virtual Assistant By Fiona Kesby

Remember they are a human. It is a relationship and like all good relationships are built on a foundation of communication.

It is a pretty exciting time with your vision on how you are going to scale your business, you finally have the additional admin support that you couldn't previously afford. You have offshored all your low-value tasks and now you are free to spend more time on strategic and client-facing activities.
The most important tip I can share with you is to remember your VA is human and not a Robot. They have thoughts feelings and ideas. They have good days and bads days just like you.
  • Like a new team member in your own office, they need your one on one time for training.
  • Meet once a day for the first few months each morning face to face. It only needs to be for 10 minutes.
  • Use zoom.us, share your screen and have them record your session. They can go back and review your requests.
  • Your VA wants to please you, manage expectations, set KPI’s and Go-To-Tasks so they are always productive. Let them know what you expect them to achieve.
  • Salary increases are common in the first 6 months working for a Filipino company. Set expectations on what is required for a salary increase in 6 months & 12 months.
  • Asking for money from a foreigner can sometimes feel like a national sport that they play. Don’t take offense. It’s a major culture difference. Western society it viewed as rude. In the Philippines it's survival. Set your expectations on day one on your policy on salary reviews, asking for money, cash advances, bonuses or commissions.
  • Your team member is human and will get sick or want to take a holiday just like you. Give them benefits like in your own country, sick leave and annual leave after a probation period to keep them loyal and engaged.
  • Remember they do not have superhero powers and can’t do everything. You can’t expect one person to have graphic design, blog writing, book keeping and outbound sales call experience. Yes, I have been asked for this profile more than once :)
  • Give praise and be grateful. Send a thank you at the end of each day. Tell them when they have done a great job or impressed you. Share your wins and let them know how they helped you as part of a team.
  • Let them know it is ok to ask questions. I tell my team “questions don’t mean you don’t know your job, it means you want to improve it and be better”
  • Be super clear on instructions with lots of detail. When they haven’t completed a task correctly before you make any comment or questions, check first how you communicated the task. I can’t tell you how many times when I re-read my instructions (often written in a hurry) they have not been clear and I have assumed too much..you know the old saying about assume….
  • For super clear instructions, my top tip is to do an activity yourself and record it using Jing and then email to your VA.
  • Ask them about their career aspirations, what tasks interest them, what they would like to learn. We all perform best when we are passionate about our work.
  • In the Filipino culture sharing a meal is really important. If your team member is in a Managed Operations service make sure they provide these activities. If your VA is working from home get them to order a pizza or take away meal (that you pay for) and have a virtual meal and conversation with them. Build the relationship.
From all my years of recruitment, management, remembering what it was like to work for someone else and being a Mum, it is pretty powerful when you tell another human being that you believe in them and encourage them to be the best they can be. Simple, yet powerful.
